How to Migrate 500 Members Off WhatsApp and Google Drive
A typical 500-member association has its data in four places: two or three WhatsApp groups, a Google Drive full of folders named “KYC new”, “KYC final” and “2024 receipts”, an Excel sheet the treasurer guards, and the secretary’s memory.
Moving to one system sounds like a big project. With a clear plan, it takes about 30 days, and most of the work is reminders, not data entry.
Week 1: audit what you have
- Members: export WhatsApp group participants, and collect every Excel list. Phone number is the key that joins them.
- Documents: list the Drive folders. Decide what must travel (current KYC, current certificate) and what can be archived.
- Money: get the opening dues per member from the treasurer as of a cut-off date.
- Membership details: number, type, joining date, valid until.
Week 1: build one clean sheet

Remove duplicates by phone number. When in doubt, import the member and let them correct their own profile.
Week 2: import and test

- Spot-check 20 members against the old Excel, including dues.

Weeks 3–4: invite members in waves
Do not send one message to all 500. Invite in waves of about 100, each with a reason to log in:
- “Your membership certificate is ready.” Download from the app.
- “Your renewal is due.” Pay from the app and get a receipt.
- “Event pass for the chapter meet.” Only in the app.
Members log in with their phone number, so there are no passwords to explain. Send the install link with the message; see PWA vs Play Store.
Day 30: switch the source of truth
- Announce that the app is now the official register, receipts and notices.
- Make the Drive folders read-only and the old Excel an archive.
- Keep the WhatsApp groups for conversation, with messages that link to the app.
What usually goes wrong
- Running two systems for months. Pick a switch date and keep it.
- Waiting for perfect data. Import, then let members fix their own details.
- Inviting without a reason. “Please download our app” gets ignored. “Your certificate is ready” does not.
Migration is not a data project. It is a communication project with a small data step at the start.
